Was just thinking this but on the other hand you could argue that Mr. McMahon was always a heel and "face announcer Vince" was just heel Vince playing a character for "business" reasons. The heel Vince in Memphis lines up with this.

Very true. There are actually no examples that would be correct.
Every babyface who turned heel was just showing his true colors and when he turned back face it was because his heart wasn't as black as we thought it was and there was still some love in there, but then when he turned heel again we found out that the blackness in his heart was just dormant that whole time.
So, every babyface is a heel at heart with a heart of a babyface.

I honestly thought coming into this thread that Jericho morphing into SRSJericho would have been one of the first few posts.... You're absolutely right. For sure, this is up there.

Kane turning to Corporate Kane. It makes zero sense and instead of it being "demonic Kane" being a demonic high-end staff worker it's literally just hey, Kane works for the suits now. Might as well be a different character all together.

Big Boss Man changing a sadistic heel who raped Nailz, to a defender of justice who loved his momma.

Chris Jericho back in 2008. He went from this goofy and funny guy to this douchebag who wears a suit and is embarrassed of his past and has no respect for fans.

Hollywood Hulk Hogan is still my favorite heel of all time. I liked Jeff Hardy's heel run in tna, I think he could've done more if he didn't wrestled under the influence on that ppv. I believe that an Austin heel turn would've worked better if he played the coward heel from the beginning. Mistico right before he left for the wwe, during his final cmll days was an awesome heel. He even changed his costume so he appeared as the devil. I liked when Carlito turned heel for the first time in WWC.

Big Boss Man changing a sadistic heel who raped Nailz, to a defender of justice who loved his momma. And back to being a sadistic sumbitch who enjoys eating dogs and desecrating graves for the lulz.

Steiner Brothers Scott Steiner into Big Poppa Pump I love the Big Poppa Pump personna. Always thought it was a damn shame he didn't develop that great personality til he was beat-up and he'd lost a chunk of the athleticism that used to make him so fun to watch in the ring when he didn't have personality.
