I think I know the answer, it's the fact he's a freak of nature (and other things), but I'd like to hear your take on it.
We've seen plenty of big hoss, muscled up, roided looking monsters come and go. Yeah they're big and scary looking but they're often pretty boring, and even if they're booked strong, a lot of the time you just don't care.
I guess examples would be
Ryback (me personally, I thought he absolutely sucked, though I know he did get over).
That big new guy, Lars.
Heidenrich?
Etc
There have been so many, and even popular ones that I thought sucked and were just big blown up steroid freaks who could barely move like Warrior or Luger.
What was it about Brock that made Vince (and the fans) go WOW. Was he bigger than the other big guys? Did he just have a better look? Was it his charisma? Was it his background in the NCAA? Or was it the total package (not referencing Luger here) combined with the fact that he was (and still is) a total freak when it comes to speed, strength and athletiscm.
I guess I just wonder why I really care about Brock but always thought Ryback was shite.

There is that thing that is impossible to quantify that he just "has". The legit sporting accolades help, but he just looks interesting.

he spends his spare time hunting bigfoot and f5'ing great white sharks and killer whales for shits and giggles.
seriously though he's disturbingly strong, disturbingly fast for a big guy and could physically take people apart with his bare hands (and not just look like he could). he's been able to pull off being a face and a heel and comes across as a natural heel a lot of the time on camera (I mean he seems to enjoy being a dick to people on camera.)
but it's mainly the bigfoot hunting and shark f5'ing.

He had "It"
One of the fastest people to pick up the sport and excel it besides Kurt Angle. Moves like a dude half his size and has the strength to contend with the biggest wrestlers you can throw at him
He wasn't just some big muscle up dude. Before he stopped giving a damn, the dude could wrestle anyone on the roster and put on a show.
The people you mentioned like Ryback, Lars, etc did not have all these tools. The closest one is Braun but he has nowhere near the wrestling ability Brock has. Ridge Holland in NXT was showcasing some good things but with his knee getting ripped to shreds he could be f***ed in the speed department

Athletic ability. If he had chosen football rather than wrestling, he very likely would have been a college All-American and an NFL player. Much like many top colleagiate wrestlers, he understands and uses his athletic ability along with his natural strength to be great. He translated that to pro wrestling and MMA as well.

He has IT, plus he’s insanely athletic with his great look and charisma, just made him standout immediately.
Like Lars and Ryback are big mofo’s, but neither looked effortless in doing everything terrifying like Brock.
And his real name is extremely badass too.

Others have had some good answers and I'll add part of it is just the look. Guys like Ryback and Lashley are impressive, muscular dudes but there is something about Brock's entire persona that's different. It looks like they took a time machine and picked up some berserker from the Middle Ages who was swinging a battle axe into someone's face&made him a wrestler.

Yea, this is pretty much my thoughts as well. To expand on it, he just looked modern if that makes sense. The haircut, the tattoos, the black trunks. A lot of other hosses before all looked super dated and corny. Brock just looked like a no nonsense badass. He stood out in every way at the time and was fresh with his look, before smaller guys with similar looks like Randy Orton became more prominent. I wish I could articulate my thoughts better, but yea.

The charisma, and being a freak athlete. Dude made everything in the ring look so effortless. I just watched the No Mercy 2002 Hell in a Cell match he had with Undertaker funny enough. The way he reverses the Tombstone and just effortlessly throws Taker onto his shoulders for the F5(after a long grueling match at that) never ceases to amaze me.

Brock has a ring presence that’s second to none and he could absolutely go in the ring due to his freakish athleticism. It was the absolute perfect combination

He was an athletic prodigy. I don't think anyone else in wrestling has ever been as gifted as he was. He also got the business side of wrestling in ways most guys don't. It probably helped s lot that he never was a fan, so he just saw it as a good payday. That way he never landed under Vince's thumb like so many other guys do.

In a word, presence. When he’s on screen, especially in the beginning, it was easily apparent that you were seeing someone special and unique.

Apart from what everyone else has mentioned, he just has an intangible aura to him. He has the kind of presence that makes you stop and look.

They tried doing a similar debut with Lars but there was one thing in particular that put Brock over: Jeff Hardy hitting him square on the head with the chair UNPROTECTED and it taking absolutely nothing out of him.
They would never do it nowadays and rightfully so... But damn that made Brock look like a savage.
He got over on his debut alone and since then, they strapped the rocket to his back and the rest is history.
02-04 Brock is one of my all time favorites. The current "Suplex City" Brock is one of my all time least favorites. Its funny.
