Have you ever read that an actor was rejected or turned down a role and thought, damn, he/she would have killed it in that part?

Hudson Hawk's original villain was gonna be played by Audrey Hepburn, before health concerns caused her to pull out of the film. I doubt it would have made the film significantly BETTER, but it would have been fascinating.
EDIT: Also, the sheer number of women who could have been the other two Angels alongside Drew Barrymore in the "Charlie's Angels" movies. Each one would have made the movie significantly, fascinatingly different.

Raul Julia was initially going to play Bucho in "Desperado." I know he died in late 1994 and I am not sure how far into his illness he was in, but I wonder how that would have gone. Don't get me wrong, Joaquim de Almeida did fine, if well in the role, but I think Raul Julia would have probably hammed it up or maybe be a more menacing villain (I must watch some other roles he played).

Robin Williams was supposedly the first choice for the Riddler in Batman Forever. He would’ve brought comedy to the role like Jim Carrey, but probably would’ve balanced it with a more psychotic edge.
Christopher Walken was rumored to be Willy Wonka in the Tim Burton remake. He could balance between Gene Wilder’s portrayal and how he was in the book.

I enjoyed Bohemian Rhapsody and thought Rami Malik did a good job but I really wanted to see what we were originally supposed to get with Sacha Baron Cohen in a role with more emphasis on Freddie’s shithousery.

Weird Al Yankovic said on the commentary track for UHF he wanted Joel Hodgeson to play U52's eccentric station engineer: Phyllo, but Joel turned down the role so he could go back to his home in Minnesota and create a local TV show where he and some robot puppets riffed on B-Movies. (Imagine a time line where Joel said yes and Mystery Science Theater 3000 never came to be.)

Dougray Scott was initially cast as Wolverine in the first X-Men, and Stuart Townsend was already shooting LOTR as Aragorn when Peter Jackson decided to go in a different direction.
Both would've significant changed franchises and several careers.

Madonna got pretty far in the auditions for Troma's last pre-'Toxic Avenger' in-house sexy comedy 'The First Turn-On.' She auditioned up to the week before she recorded "Everybody," which didn't stand out that much at the time as early 80s New York actresses often also had songs in the works.
Wouldn't have probably changed her career trajectory much and wound have been some nice later-cash for Troma but I think the most compelling change to this would have been that she'd have had several scenes with actor Vincent D'Onofrio who was eventually cast and in the final film.

While writing Inglourious Basterds. Tarantino wrote the role Donny the Bear Jew with Adam Sandler in mind. Sandler was busy giving Rob Schneider a pay day I think, so director friend Eli Roth was got the role. If Sandler was cast the Donnie character would have had a bigger role in the movie, an scene set in New York before he went off to war would of shown him getting the baseball bat he used, and going around his Jewish neighborhood to get people to sign the bat.
Also in that film QT wanted Simon Pegg to play the character eventually played by Michael Fassbender. But like Sandler he was not available

Depending on the reports, Queen felt people really wanted to know what they got up to since Freddie died, when they were told that no one really gave a damn, that switched their focus to Freddie and Sacha was out wanting to portray Freddie a little more honestly than what we got did.

Sam Rockwell was verbally offered the role of Tony Stark in Iron Man before Robert Downey Jr. was finally given the okay by Marvel Studios. Stuart Townsend was already shooting LOTR as Aragorn when Peter Jackson decided to go in a different direction. Townsend was also let go a few days into filming Thor after replacing Zachary Levi as Fandral, to be replaced himself by Josh Dallas.

I honestly would not have been shocked if Cohen would have got an Oscar for that performance. I know Rami won it, but I think Cohen would have turned an even stronger performance.

When the first Iron Man was in pre-production, Jon Favreau pushed hard for RDJ as the title character, but Paramount considered that a non-starter due to the cost of the insurance rider and wanted Tom Cruise for the role. Cruise was willing to do it, and negotiations were underway when Mel Gibson stepped up and offered to cover the insurance bond for them to cast RDJ, and the studio acquiesced to what the director wanted.
Think Cruise would've done a great job, but it's tough to imagine how he would've fit in among a ton of other stars as the MCU developed.
Without getting a chance to show he could take big roles and stay clean, RDJ also might've spent the rest of his career in supporting roles or indie productions.

Leo DiCaprio potentially starring in American Psycho is the ur-example for me. I don’t know how true the Gloria Steinem “don’t scare off those teen girls!” rumors are and her take is a whole other thing, and I think Bale was very good, but man, dude would have beast moded that part.

Paterson Joseph was linked with the lead in Doctor Who at one point, which would’ve been great. Especially if they got David Mitchell as an assistant.

I don't know if it would have been better or worse, but Clerks 2 with Sarah Silverman as Becky instead of Rosario Dawson would have been interesting. No thank you. Silverman has never likeable in *any* movie role she's taken. Over the years, John Travolta was named as being up for the role of Forrest Gump. While I like Travolta and think he could have been decent, there's no way the movie work with him as Forrest
