Leno's style/work ethic just has more mass appeal. His delivery in his monologue (the bread and butter of his show) is what more people want to see at his timeslot. He excels at the worldwide water cooler joke. Letterman excels at the ironic curmudgeon, Conan's the absurdist in a traditional field. They all took their cues off of what Carson was doing in the 70s and made their own interpretations of it.

Truth be told, Conan didn't get much of a chance. He was on the air for seven months, and in that time still outperformed Leno's first seven months as well as beat Letterman several consecutive weeks BEFORE the announcement that his being ousted came into play.

Leno failed in his new timeslot, but had an unprecedented "Pay AND Play" contract that said NBC had to pay him AND keep him on the air. It cost NBC less to let Conan go than it would have to terminate Leno's contract.

What happened happened simply because between Leno's contract and Conan's contract, it cost less to lose Conan.
