Jim Ross in 1996. He was both believable and easy to hate as the disgruntled shat-upon employee seeking irrational revenge.
The problem was, for it to work right, they needed to fully commit. Heel JR needed to be a manager/spokesperson for a wrestler attempting to steal the WWF title as an F-you to Vince. He should NOT have been a commentator at that point. It defied logic that Vince let him stay at the broadcast table even as he was trashing Vince and the company and implying that he was involved in WWF guys leaving for WCW.

That got ruined twice One due to injury and the other you can say Matt injury but both were just there and not given the full instruments to fulfill their potential

Trevor Murdoch. The singing redneck thing was an interesting twist and he was believable as a tough ol' ass kicker.....but they really didn't seem committed to doing anything with him beyond having Cade predictably go over him right after the split. Damn shame, as I thought he was a solid worker

Umaga in 2007. It lasted about 2 weeks but the crowds were going nuts for him wrecking shit up.
Also heel Jeff Hardy in TNA was amazing.

Umaga in 2007. It lasted about 2 weeks but the crowds were going nuts for him wrecking shit up. IIRC, He was suspended within a week of his turn and when he came back after his suspension, he turned heel by attacking Jeff Hardy. To this day, I am not entirely sure of the point.

Alberto del Rio's face run in 2013. This right here. The first few weeks of his face run were done to perfection and he was hella over. Then they gave up on him after the lazy Swagger feud and did the Double turn with Dolph I attended the 2013 Royal Rumble without watching any of the TV leading up to it. Imagine my surprise when Alberto entered as both world heavyweight champion AND a baby face. And he was over as hell! The fans were red hot for ADR as a baby face that night. ADR had a great gimmick match with Big Show and the crowd was solidly behind ADR, but as with most things WWE mishandled it and it became another "what if".

That had so much potential man. He kicked Hacksaw's ass and then started screaming "I'M SPECIAL!!"
They could've gone so many ways with this. Have him as a deranged mentally challenged maniac, or they could've had him as a guy who was pretending all along. This would've probably made him the hottest heel in the company. Suited up Nick Dinsmore who fooled you all and had the backing of his uncle Eric.

I want to point out that face Seth Rollins had great potential. The storyline for his character progression was there for instant money if they properly developed his character. From a creative standpoint it would've made sense to have him return from his injury, begin to distance himself from Hunter and the Authority. Hunter attempts to help him cheat for the Universal Championship only for Seth to become angry and attack him.
Hunter could've given him a low blow and then pedigreed him allowing KO to win the championship. From then on you have Seth showing up at NXT, Smackdown, and Raw looking for Hunter and plowing through anyone in his way. In the events leading up to their match you have Seth deliver a promo of how the injury made him reflect on himself, his past deeds, and how he sold his soul to Hunter for fame, fortune, and championships.
The fact that they didn't change anything about him character wise and had him more angry Hunter not helping him cheat ruined his redemption.
Seth could've been a true likable babyface, creative just got lazy and felt the audience would have sympathy for him.

The Road Warriors heel turn in 1988. They were arguably the most over babyface act on the roster and they changed pretty much nothing about them. Fans kept cheering them & they had to turn them back in short order.
