Eric Stoltz as Marty McFly? Although legit footage can at least give us a glimpse of things. I guess the only difference would be his career may have skyrocketed over Michael J. Fox, unless he didn't do as good a job in the BttF films as Fox.

they let David Fincher make alien 3 the way he wanted without the studio intefering
Predator stared Sonny Landham as the main character as a native american that turned his back on his culture and then had to resort the using the traditional hunting techniques to survive
Predator 2 the role played by Gary Busey was actually Dutch from the first film like originally plan before they lost arnold to T2

Here's one, what if they actually got Akira Kurosawa to co-direct Tora! Tora! Tora! instead of Toshio Masuda and Kinji Fukasaku?
Here's another random one, what if the anime movie End of Evangelion had this sequence which was originally planned but never got through: Shinji dreams of a world that exists without him. The sequence follows live-action versions of Asuka, Misato, and Rei in various stages of their daily lives, without NERV, Angels, or Evangelions. It ends with Asuka being followed by an "invisible" Shinji, who realizes in monologue that this is not reality.

What if Christopher Walken beat out Harrison Ford for the part of Han Solo in Star Wars? Or if Toshiro Mifune had played Obi Wan Kenobi? Or if Orson Welles would have provided the voice for Darth Vader? These were all possibilities ... Although I have to admit, Christopher Walken as Han Solo, imagine the greatness ... SOLO: "Whoa, whoa, Jabba. You're talkin' to me all wrong. Threaten me again and you'll get a gundark in your face!" JABBA: "....!" SOLO: "Does Bib Fortuna sew? Well sew this!" And Han would've most definitely shot first.

What if the Dr Who television movie (starring Paul McGann) had actually been well written and not a complete affront to Whovians the world over? What if it was filmed as originally planned, a pilot for a American version of Doctor Who with David Hasselhoff as the Doctor and a TARDIS that talked. See as bad as the movie is it could have been much, much worse.
