Sting as the leader of the NWO I can't imagine that really working at all for a variety of reasons. He'd end up laying himself out, with "NWO" spray-painted on his back.

WWE apparently wanted Samoa Joe to be Umaga before he went to TNA. I have my doubts about that. Umaga signed with WWE in December 2005 and would've reformed Three Minute Warning had Rosey not been released not long after, resulting in the creation of the Umaga gimmick. Joe had been signed to TNA for six months before that, and Vince had been dead set against bringing Joe in despite the best efforts of Heyman and Prichard to convince him to - Vince saw him as just a generic fat Samoan, who didn't even have the benefit of any Anoa'i family connection. Joe has said himself in an interview before that it's true.

I have my doubts about that. Umaga signed with WWE in December 2005 and would've reformed Three Minute Warning had Rosey not been released not long after, resulting in the creation of the Umaga gimmick. Even Court Bauer, who is credited with creating the Umaga gimmick, has said Joe wasn't even considered for it, and due to him already being contracted to TNA at the time could not have been offered it. In a number of interviews Joe has been very critical of the gimmick while praising Eddie Fatu's work. Hard to believe Joe would've been on board with the idea of taking on a gimmick he clearly disdained, so perhaps his confirmation was more of a throwaway "If I'd signed with WWE they'd probably have stuck me with that shitty gimmick" or perhaps he'd simply believed the rumour.

Lanny Poffo was originally going to be the new Gorgeous George in WCW but they ended up giving it to Randy's girlfriend (if you believe Lanny, Randy actually bought the gimmick for his brother).
There were rumors that Chris Benoit was the original choice for The Ringmaster instead of Steve Austin

There were rumors that Chris Benoit was the original choice for The Ringmaster instead of Steve Austin I think that's because apparently WWE had "Ringmaster" trademarked and on the books for a while, and when Benoit popped up doing tryouts with Dibiase as his manager, then a few months later, out comes Austin, with Dibiase, calling himself "The Ringmaster". It's a pretty easy leap to make.

New Japan Pro Wrestling originally wanted to give the Big Van Vader gimmick to the Dingo Warrior. He ended up going to the WWF instead and got the Ultimate Warrior gimmick. I had heard that it was either White or Sid Eudy who was going to get the Vader gimmick (probably from a Cornette interview), but I don't know when Sid was anywhere near New Japan in order to be in the running.
